How Menu Placement Changes What Guests Order

Two identical dishes can sell at wildly different rates depending on where they sit on the page. Placement is quietly one of the strongest levers you have.

A chef spends weeks perfecting a dish, prices it carefully, and then hands it to whoever lays out the menu, who drops it wherever there happens to be space. That gap between kitchen effort and menu placement is one of the most consistently underpriced problems in restaurant operations.

The eye does not read a menu evenly

Eye-tracking studies on printed menus, and the same pattern shows up on digital ones, find that guests do not read top to bottom or left to right in a steady sweep. Attention clusters in a few predictable zones: the top of a folded page, the upper right corner of a single sheet, and the first two or three items in any given category. Everything else gets a glance at best. A dish sitting in the middle of a long list of mains is competing not just against its neighbors but against the guest's own dwindling attention span three categories into a menu they are trying to get through before their friends notice they haven't ordered yet.

This is not a guest failing to pay attention. It is how people read menus when they are hungry, mildly distracted, and making a decision they want to feel good about quickly. A restaurant that ignores this pattern is leaving placement to chance.

What good placement actually does

Good placement is not about tricking anyone into ordering something they wouldn't otherwise want. It is about making sure a dish you want more guests to try, because it is profitable or because it showcases what your kitchen does best, gets a fair chance to be seen before attention runs out. A dish buried at the bottom of a nine-item pasta section is not failing because guests dislike it. It is failing because most guests never really see it.

  • The first and last two items in a category get disproportionate attention
  • Long, undifferentiated lists cause guests to default to something familiar rather than read every option
  • A dish surrounded by pricier neighbors tends to look like better value, independent of its own price
  • Categories near the top of a menu get read more carefully than ones near the bottom

Why this is harder to fix on paper than it sounds

The catch with a printed menu is that placement is fixed the moment it goes to print. You pick an order, commit to it for months, and hope it was right. If it turns out a genuinely good dish was sitting in a dead zone, you find out only when you notice its sales are flat quarter after quarter, and by then you've paid for a print run built around the wrong layout.

A digital menu removes that constraint entirely, at least in theory. The order can change without a reprint. Few restaurants take advantage of this, though, because deciding on a new order still requires someone to guess at what will work better, which is really just moving the same guesswork online.

A quick test you can run this week

If you want proof this matters before you change anything permanently, try a small experiment. Move one dish you suspect is underperforming purely because of position, not quality, into the second slot of its category for two weeks, and watch what happens to its order count. If it moves noticeably, position was doing more damage than you thought. If it barely budges, the dish itself probably needs a different fix, a price check or a description rewrite, rather than a new spot on the page.

It's worth doing this test with an open mind about the result, because it's tempting to only run it on dishes you already believe in. Try it on a dish you're lukewarm about too. Sometimes the biggest surprise is a dish nobody on staff rated highly suddenly performing once it actually gets seen.

Letting placement respond to the guest instead
